Decided to run a compression check before going back together. Here are the results:
#1 - 410 #2 - 280
#3 - 380 #4 - 380
#5 - 360 #6 - 380
#7 - 405 #8 - 420
Each jug tested with the same used injector and a brand new Snap-On Diesel compression gauge.
According to The Guide, is probably a blown head gasket. Anybody want to give me better news?

I think a blown gasket would be the good news . I hope thats all it is.
#2 can blow through to water on the front edge of the cylinder.
The original gaskets were a tad cheezy and did not have a reenforced area around the water passage.
Yank the right side head off and take a peek.
If the gasket is blown yank the other head too

Thanks. Will do that tomorrow AM soon as I get back from dropping off the turbo for some new seals. I'll take a pic and post it.
If both heads gotta come off, what work (i.e. - preventive maintenance) should I get done to the heads? I'm not looking for performance, just reliability.
